In order to upgrade your Estus Flask you will need Estus Shards which you can find through the game world. The first extra Flask you get is actually the Ashen Estus Flask you find in the tutorial area of the game. You will need to clear the tutorial area and then make it to the Firelink Shrine before you can start upgrading.

When you are at the Firelink Shrine you can upgrade. Go to the Black Smith and select “Upgrade Estus Flask”. If you don’t have a Estus Shard this will not work but if you have one you will gain another Estus Flask to bring with you. The other cool thing you can do here is Allot Estus Flasks. This means you can turn Normal Estus Flasks in Ashen Estus Flasks and vice versa. So if you use a lot of magic you can have more FP potions and if you would rather have all healing Flasks you can. You can strike a balance how you see fit but I don’t normally use much magic so it’s mainly healing flasks for me.
